Sales-to-CS handoff

The job isn’t “update the CRM stage.” It’s getting Customer Success the same story sales closed — before the buyer has to repeat themselves.

What breaks

  • Promises live in Slack, not in the order form
  • Customer Success inherits a stage change and a thin note
  • Kickoff becomes archaeology instead of a plan
  • The buyer repeats themselves — trust thins before time to value

Surveys keep pointing to the same leak: a weak sales-to-onboarding handoff. Customers churn during onboarding, after you have already spent to win them. We cite the sources on the Kickoff Pack page. This guide stays practical.

The handoff is a conversation with a document — not a CRM stage change.

Sales-to-CS handoff checklist

Use this as a template. If Closed-Won still lives in Slack, print it and fill in the blanks. Or take the free one-page Sales to Customer Success Handoff Template.

  1. Brief — Why they bought, in their words — the trigger, the alternative they rejected, and the outcome they will measure.
  2. Stakeholders — Economic buyer, champion, admin, blocker. Customer Success should not discover the power map on the call.
  3. Promise ledger — Agreed, still to confirm, or not in the contract — especially “sales promised it, but it isn’t in the contract.”
  4. Risks — Migration, a security review, a champion who is leaving, a date that was never scoped.
  5. Kickoff agenda — Timed talking points for the first Customer Success call. A plan, not a product tour.
  6. Warm intro — Account executive to champion, CSM copied. Best practice starts with the AE not disappearing.

That’s the Closed-Won packet. Coldforge’s version of it is Kickoff Pack. A longer walkthrough is in this checklist note. For the full sequence with owners and dates, read Sales to Customer Success Handoff: A Step-by-Step Guide.

What to include in a CS handoff brief

A deal brief for Customer Success is a one-page narrative for the person who wasn’t on every sales call. It is not the CRM activity log. Write it so a CSM can run kickoff without asking the buyer to recap the last six weeks.

  • Closed-Won reason captured in the buyer’s language
  • Verbal promises listed against the contract
  • Stakeholders named
  • Risks and watch-outs flagged
  • Intro email drafted before Customer Success cold-calls the account

Terms are defined in the glossary. If you only need the brief, that’s Starter Brief, CAD $49 + applicable taxes.

HubSpot, Pipedrive, or a spreadsheet

A HubSpot or Pipedrive handoff fails the same way: a stage change is not a brief. You do not need Salesforce Agentforce or a new platform. Paste the notes. Get a Closed-Won handoff document. Implementation agencies can do the same for a client kickoff, without installing a PSA.

That is especially useful for Canadian SaaS teams: priced in CAD, no US-only seat tax, and no extra platform to roll out. More on stack fit: HubSpot and Pipedrive without a new platform.

A packet is not a portal

Workspaces like Dock or Rocketlane help later. The first 48 hours after signature need a portable document — not a new seat matrix. Do you need customer onboarding software? Often not yet. See A packet is not a portal.

AI agents don’t replace the packet

As CRMs add agent actions, the handoff still needs a document a person can read. See agentic surfaces in the glossary — Coldforge delivers documents, not client-facing agent seats.
